Communication advice for charity volunteers

Any communication/gaining consensus/feedback tips or links?

my job is to motivate volunteers to run charities well. A group who have been in charge of a charity for a while havnt been doing so well. The Chair seems really defensive and despite me trying my best to be supportive and positive, any solution/suggetion I offer gets rejected. I get why., if i sort it out she says she feels it reflects badly on her, she prefers to blame service users, the community, other volunteers etc. She says she wants to step down then refuses and blocks the way forward.

Any tips? I'm visitng them f2f at great distance so I'd like to make it count.

So, have the charity where she is, bought you in to see how you can help ?
or
Are you 'being sent from HQ to sort them out'?

As they are 2 very different starting points.

Hi @NewName24 . We are not regulatory, they pay us to become our members and in return we provide support and guidance. They do not have to follow our advice, although it prevents problems for them if they follow it.
She got angry when I made a suggestion, and i said as much as in"look, if I travel up to see you and suggest xyz will I just make you and all the other trustees angry?" She sd tbh yes.
But I'm here now....
