Softening permanently a hard eye pencil

Any tips please on softening permanently a hard eye pencil ?
I have 2 that are the perfect shade but they do the exact opposite of gliding on. They almost scratch my eyelids.

I don't understand R&D departments in cosmetic companies deciding that a product was good enough to sell when it's quite clearly sh*t at what it's supposed to do. Why put the company name to a crap product ?

Not permanent but try dipping the pencil into a little water before using. This makes some glide more easily.

Not permanent, but try blasting with hairdryer before use.

Thanks @CFSKate but when i do that they get too soft and gloopy, hence looking for a permanent solution.
If only the colours I love had the texture of Boots eye pencils which are consistently great.
