we are thinking about doing it but what are the implication re the freehold and re the mortgage?

I don't think you can do it without permission from the freeholder (and obviously you will need planning consent as well). Mortgage may be a problem if it is more than one individual flat is worth but I suppose it depends what you want to do with them once they are divided, if you want to sell on you can just pay mortgage off.
