Am I taking my capsules wrong?

I’ve posted before about being on Utrogestan capsules. Recently my periods have been a little all over the place in terms of shorter / longer cycles. My prescription says I need to take the capsules in days 14 to 28 of my period. Does that mean that if I have a shorter cycle, I should count to 14 from the “new” day one? I’ve realised that I count from the last day I took the capsules in the previous cycle, regardless of whether it started early or late. So effectively I’m always taking them at the same times, regardless of when my period actually started.

No you start on the same day of the month every month.
Your own cycle will adapt to the HRT you don't try to follow your pre HRT cycle at all.

I took mine on the 21st of each month, every month.
