How do we organise Christmas presents for a big family?

What worked for us: draw names for the adults so each person buys one nicer gift instead of eight small ones, keep the kids as everyone buys for everyone, and agree a budget and a date. Then one place for lists so nobody is chasing people in the group chat. A Google Sheet is fine, a shared list app is easier. Ask people to say what they have bought, not just what they want, that is the bit that prevents duplicates.

My family have done similar and used the app / website Elfster if that helps to coordinate everything.

Yep it’s great that these free apps already exist.

We have a big day when we all get together in mid-January to exchange presents. That way we can get all the food, drink and gifts in the sales and save a load of money. Everyone is a lot less busy too.

any organization sounds good to me. My family are a bit of a mix and match of different things, and it all kind of works out well in the end, but as the family has grown, I get the desire each year to swap to a 1 gift per person, or secret santa type thing, just to keep the stuff and confusion down a bit.
