1yo hard poop followed by soft poop

My 15mo is really struggling with poops. They start off really hard and really big and it is really painful and lots of crying each time they do, but straight away it so followed by a soft poop. This happens everyday up to every 2 days. It's been going on for a while now! I've given prunes and the like to help but it seems consistent! Any ideas what I could do to help?

Poo dehydrates in your colon so I expect the hard poo has been sitting there longer. The soft poo is fresher stuff coming up behind. Not sure how you get the first lot out quicker though.
