Babies routine and school run

Mums with babies and older children at school how do you manage their naps and school run?
I have a 5 year old and a 9 month old baby. So her naps have to fit around the school run but this has resulted in early bedtime and early 5am wake ups 😫. She is getting 11.5 hours sleep at night and 3 ish hours in the day. But ideally would like to be able to push bedtime back and the early wake up back as well. Any suggestions? What's your routines?

I never once timed any of my DC's naps. I let them sleep when they wanted to be that in the pram whilst on the school run or if they got tired at home, in their cot.

What I'd suggest in your case is that when she wakes up at 5, treat it like a nighttime waking. Do what you usually do. I assume you feed her when she wakes up at 5.00am?

Do that...but in the same way you would if she gets fed at night. If she doesn't get fed at night, just put her back to bed having changed her.

she won't like it. She may yell a bit but persevere. Keep putting her back until 6.30am-7.

Then get up as normal.

Wake up about 7 , morning nap on way home from school run , longer nap after lunch , finished by 3pm ready for pick up , if still napping in afternoon normally about
4pm for half an hour . My ‘baby’ is now 2 so she only naps once after lunch now and is done by 3pm just in time to leave for pick up.

Maybe I should try and be more flexible? She doesn't wake in the night for feeds anymore, well other than 5am. The problem I have is that I have been trying to get her to stay in her cot but as you say she doesnt like it and then wakes the whole house up including my 5 year old who I worried about being tired but tbh lately he has been waking up at 5:30 anyway 😫 so not sure why I am still bothering? I also feel bad as if she has genuinely had enough sleep then it's just causing distress maybe if I can sort bedtime out being later I will feel more confident she does need the sleep.
I have to leave my house at 2:30 for school run 😔 wish I could leave later but it's a car drive and then parking issues if I leave later. She on the odd occasion has fallen asleep in the car but more often than not she stays awake so maybe a cat nap later in the day might be the way forward? But then I once read that naps after 3:30 weren't good 🤷‍♀️ oh I don't know 😫
