Day time naps for 14 month old

My 14 month old DS used to nap consistently at 9am for 45mins to an hour and at 1pm for around 1.5hrs. But now his naps are all over the place and I don't know what to do!

He goes to sleep at 7.30pm and he sleeps till between 5.30 and 6.30am, sometimes with a wake up at around 2 or 3am. Recently he's been having a 2hr morning nap and then refusing his afternoon nap. Or falling asleep at around 4.30pm when we're on our way home from an afternoon activity.

It seems a little early to move him to one lunchtime nap - he's only just 14 months - or is it? And if I do move that nap how do I do it? I tried yesterday by taking him out and distracting him all morning but he fell asleep in his buggy on our way home for lunch. He only managed an hour's sleep and the rest of the day was hard as he was so tired. Any ideas what I should do?
