Preschool afternooners - what's your routine?

DD does five afternoons a week – 12.15 to 3.15, which means I tend to keep her in her PJs (I don’t want to get the uniform dirty) until she has a ridiculously early lunch at about 11.15. Then when she’s high on calories, excited and bouncing on the bed I have to try and wrestle her into full uniform, coat, shoes, school bag, book bag and be out of the door by 12. She’s always hungry after school, too, which means she’ll need feeding then, as well as at dinner, with us – so effectively she’s having four meals a day. It all seems a bit dysfunctional! Anyone manage a better routine than this with these kind of hours? Confused

My ds had to one afternoon session at preschool every week. We go to mums and tots in the morning, then I let him have his lunch in the car on the way back from mums and tots. We normally have just enough time to get home and use the loo and pick up book bags etc before I drop him to pre school at 12.30. He doesn't wear a uniform but I'd still take him out in the morning if he did. I'd maybe just leave mums and tots a bit earlier.
He's always hungry after preschool too so he has a snack when we get home, then we play in the house or garden until it's time to start cooking tea
