School Age + Baby Routine?

DS1 has just started primary and DS2 is 10 months (still not STTN but that's a whole other story!)

Trying to start some semblance of a routine with them, finding that DS1 is very tired come bedtime (7:30) and will only be more tired when he starts full days! As is DS2 ( who goes to bed at the same time)

As it stands they're usually up between 6-7:30 (DS2 closer to 6, DS1 closer to 7:30 unless he's woken). DS2 will nap 2x a day (morning and afternoon) unless one of his naps has been short and then he will just sleep in the pram/car if we go out.

School is 8:45 - 3:15 and either a 4 minute drive, or 10 minute walk away.

Any suggestions?

Need a bit more info...what do you have to fit round?

So, DH and I both work FT and last year DS1 started reception when DS1 was 18 months. Neither reliably sleep...

We do:
Up at 7 (DS1 stays in room until then...DS2 wakes me as an when then cuddles up)
Milk, OJ ad tea in bed.
7:10 DH showers and dresses, I dress DS2 and help DS1 then brush their teeth
7:25ish I shower and dress, DH gets DSs breakfast, makes me coffee
7:40 I get downstairs and make myself breakfast while DH checks DSs have belongings
8:00 into cars

6:00 one of us retrieves DS from CM
6:10 DS1 reading, DS2 playing
6:30 TV other parent usually appears now
7:00 bath (these days often serially as they niggle if they’re in the same bath)
7:30 milk and stories
7:55 teeth and bed
8:30ish supper for adults

I've got 4 children. My school day routine with baby of that age would be:

7am wake breakfast dressed
8.30-9 school run. Keep baby awake
9.30 nap. Wake at 11am if not awake.
12pm lunch
1pm nap. Wake at 3pm if not awake.
3.15-3.45 school run
4pm reading, spellings, homework
4.30pm preparing dinner
5.30pm family meal
7.30-8.30pm bedtime

We don't need to fit round much really! Only activities at the moment are swimming lessons on a Monday eve

Surely the baby will end up fitting in with the routine? Walk to school and back as it's better for everyone. That's 20mins in the buggy to fall asleep, can stay in there for longer. If the morning nap is a bit early then baby may just start waking earlier in the morning.
