My mum used to use a big metal spoon to rub around the inside of the heels of our shoes to soften the leather and stop them rubbing. Might that help?

With brand new shoes I found wearing a plaster (for a week at most) on the rubbed area of my foot often worked until the shoes wore in a bit, then I could wear them without plaster.

I wear a Compeed blister plaster till it falls off, it is protective, cushioned and helps the shoe stretch in the right place when it warms up.
