2.5 yr old sleep bag to duvet + dropping nap?

Sorry a long one which is 2 fold!

My son is 2.5. For various reasons he has always fallen asleep on my double bed In His sleeping bag and then I transfer him into his cot in his room where he sleeps fine to morning. Hehas not woken at night for 7 months now. He is getting big for his sleeping bag now, and seems summer would be the time to try to change to a duvet/blanket. Any advice on how to go about this, along with having him fall asleep in the cot? Do u think all change at once or one then the other? I think he likes the cuddles laying next to each other and there is that distance in the cot. Should I take the side off the cot at the same time? Wary of problems thay can bring!
also: Since he turned 2 his naps have become more random and infrequent, to be expected I guess as they become less needed. If he doesn't nap, he falls asleep exactly 12 hours after he woke up, for about 12 hours.
If he does nap, he falls asleep about 6 hours later, for about 10-11 hours (it seems 12 hours less the amount t of time he napped for!) . I would be happy to drop the nap and stick to all his sleep at night but after a few days of no nap On the trot his wake up time creeps earlier and earlier and it's clear he is overtired. Should I just carry on the randomness until it becomes no more?

Can you put a double or 3/4 bed in his room? That way you can keep the fall asleep routine but eliminate the need for the transfer. One side up against the wall and a bed guard on the other as well as a fully baby proofed room will keep him safe. Now would also be a good time to switch to a duvet too, you don’t want to be doing it in winter and having them wake up cold if they don’t stay under it!
