Bedtime routine for children around 9, 6 and 4

Hello - we have 3, not a larger family by definition but is anyone able to share their bedtime routines with children of around the ages of 9, 6 and 4?

At the moment ours feels so chaotic, especially since the summer holidays. None of them are asleep before 8.30 and it just feels like their bedtime goes on and on and on but by the time they are asleep feel still haven't given them the focused attention they need. The little one gets up first in the morning around 6.30 to 7am so if he hasn't gone to sleep till around 9pm, usually only gets about 10.5 hours sleep. The others get up from 7am.

Any ideas/inspiration? I want to get this better for the start of term, especially for the youngest who's starting school.

I'm the only one whose reliably around for the whole of the bedtime period (6pm onwards). DH gets in any time from 6.30 to 8pm, the irregularity of which doesn't help.

PS, it has been better in the past. When the eldest was as young as the other 2 I'm sure they were all going to bed at around 7pm. It's also got worse in the last year as the 9 year old now obviously doesn't need to go to bed so early. The others seem to follow the older one and don't seem to wind down much before 8!!

Start bath at 7pm,all 3 in, only bath every other day .
Older 2 read in bed from 7.30-8pm
You read to 4 year old, milk teeth loo done at 7.45 for littlest one, light off 8pm
Then milk , teeth , loo for eldest 2
Goodnight hug at 8pm, lights off at 8.15

We have four, 9,8,3,2 years.

In the holidays I've been taking them up for bath time at 6.45pm and get everyone scrubbed and in pj's. dc1&2 then go back downstairs and watch a bit of tv/read (quietly on pain of death). Dc 3&4 get quick story and bed at latest 7.30. I send dc1&2 up between 8 and 8.30 to get themselves into bed. If they don't behave they know that tomorrow night they'll not get their 'stay up'!
At term time we go up earlier and everyone stays upstairs after bath and sometimes dc1&2 have a little play in their room while dc3&4 get into bed.

Divide and conquer!
