Agree they seem a bit old fashioned now - bit like calling a girl Lily or Evie. Nothing wrong with them but they should be 20 now, not newborn!

Henry is more popular at the moment for babies in England and Wales than Harry. It's 12th most popular name (Harry is 20th, Max 44th).

I'd go for Max as know so many preschool/primary age Henrys. Both really good names though.

surname starts with S so the sound of Max runs into the surname a bit

I'd bear that in mind, and search for namesakes.
Max Smith - not too bad.
Max Sweeney - Max Weeny. MacSweeney
Max Spencer - Food hall?

@GhoulWithADragonTattoo , it's a diminutive not a nickname and it's been used as a standalone name for decades.
