Rock solid biscuits

I’ve made some gingerbread men (loosely following a recipe) I’ve baked a couple but have most of the mix still raw.
The ones I have baked are so hard they could break your teeth. I don’t think they are overcooked as still quite pale looking.
What shall I add to the mix to make them a softer bake?
